Notes: Audited 20 cloud transcripts (no native token fields; chars/4). Tool results ~95% of chars; web mean ~85k vs auto ~37k. Biggest waste: repo-wide greps hitting docs/strategies HTML, full-file rereads (datastore 12x), unfiltered get_mcp_tools, JOURNAL bloat (66→12), merge FF dumps (~41k). Shipped harness handoff + archive-journal, quiet merge_pr.sh, AGENTS/PULSE token rules. Findings: cloud-token-efficiency.md.
